Image upload enhancements — Railspike debug log
2026-10-14T05:04:43Z — Step 1
Debug mode enabled at the user's request after the initial Step 1 handoff. The assessment remains pending approval; scope and recommendation are unchanged.
Necessary/useful instructions
Source: RAILSPIKE.md — Key Rules, “Keep work within a day or eight Step 3 stages.” Contribution: provided a concrete cycle boundary for comparing client preparation against server conversion and LLM integration. Suggestion: retain; it supports an explicit, reviewable deferral rather than an open-ended enhancement bundle.
Source: Step 1 — Structure, preserve the Original Query and compare sequentially tagged options. Contribution: all requested enhancements remain visible even where the recommendation defers them, and three options expose the scope tradeoffs. Suggestion: retain.
Source: RAILSPIKE.md — Railspike Debug Mode, durable state and mode changes not approving steps. Contribution: the user's mode change is persisted in the current assessment without advancing to Step 2. Suggestion: retain.
Redundant/unnecessary instructions
No supported findings.
Inapplicable instructions
Source: RAILSPIKE.md — Step 4 commit cadence. Applicability: this turn changes Step 1 debug state only; feature branching and stage commits are not yet applicable. Suggestion: retain for implementation; leave the assessment and log uncommitted now.
Uncertain assessments
Source: Step 1 — Deliverable, “≤1 page.” Observation: the assessment has approximately 630 words including the preserved query and navigation, but no rendered page-size standard was supplied. Suggestion: clarify whether the query counts toward the page budget or specify a word budget; do not claim verified page-length compliance.
Source: RAILSPIKE.md — Key Rules, one-day scope. Observation: the recommendation is based on inspected uploader, signing, storage, and LLM contracts, not a completed feasibility test. Suggestion: retain the bound and resolve mobile preparation and eligibility uncertainty during subsequent approved planning before treating the estimate as confirmed.
2026-10-14T05:05:14Z — Step 2
Step 1 explicitly approved. Debug mode inherited as enabled. Created the feature description for approved Option A and incorporated the user's subsequent request to mark completed work in todo.txt at completion. No todo items have been marked complete during planning.
Necessary/useful instructions
Source: Step 2 — Structure, shared component inventory. Contribution: template inspection identified dedicated compose, board/thread, QDB add, and paned composer entry points sharing the image fields; the description now covers these rather than only the obvious thread page. Suggestion: retain.
Source: Step 2 — Structure, risks with impact, earliest validation, and mitigation. Contribution: the description makes mobile decoding, approval discovery, and signing/retry consistency explicit prerequisites for implementation planning. Suggestion: retain.
Source: Step 2 — Guardrails, normal-flow vertical slice. Contribution: release criteria include published display and recoverable failure, not just a new upload control. Suggestion: retain.
Redundant/unnecessary instructions
No supported findings.
Inapplicable instructions
Source: Step 2 — Delivery scope, documentation-only file boundaries. Applicability: the planned deliverable is an application change even though the current step writes documentation. Suggestion: retain the distinction; do not apply documentation-only runtime exclusions to this feature.
Uncertain assessments
Source: Step 2 — Deliverable, one-page limit versus required surface inventory, requirements, risks, and success criteria. Observation: the artifact remains concise by section, but rendered page count depends on unspecified layout. Suggestion: specify a word budget or rendering convention.
Source: Step 2 — Risks, validation before Step 3. Observation: source inspection establishes current restrictions and shared surfaces, but browser feasibility is untested. Suggestion: retain explicit early validation and carry unresolved evidence into Step 3 prerequisites; do not interpret planning as verified runtime behavior.
2026-10-14T07:18:04Z — Step 2 — Revision
Revises the Step 2 report of 2026-10-14T05:05:14Z for the user's server-verification clarification. Debug mode remains enabled; Step 2 is not approved. Explicit server validation is included in the current cycle, not deferred to todo.txt.
Necessary/useful instructions
Source: Step 2 — Structure, non-negotiable behaviors and measurable success criteria. Contribution: replaced implied output validation with explicit server checks and direct-upload rejection criteria; recorded that original-relative properties cannot be proven from the prepared copy alone. Suggestion: retain.
Source: RAILSPIKE.md — Plan review, recheck compatibility and scope on revision. Contribution: inspecting
ImageStore::inspect,validateUpload, and finalization showed shared validation also serves existing images and retries. The revision separates new-upload limits from legacy reads, restore, and repair, and leaves server conversion deferred. Suggestion: retain.
Redundant/unnecessary instructions
No supported findings.
Uncertain assessments
Source: Step 2 — Risks. Observation: current image inspection uses
getimagesizeplus hash/reference validation; bounded full decoding and still-image checks require dependency/feasibility assessment before implementation planning. Suggestion: retain the explicit validation risk and reassess the one-day bound if deployment dependencies make it infeasible; no runtime validation has been performed in this documentation revision.
2026-10-14T07:37:58Z — Step 3
Step 2 explicitly approved, including independent server validation. Debug mode inherited as enabled. Eight-stage plan drafted; no implementation, branch, or commit created. Existing todo.txt edits preserved.
Necessary/useful instructions
Source: Step 3 Do — Key Risks and dependencies. Contribution:
php -mconfirmed neither GD nor Imagick is enabled locally. The plan makes decoder readiness/strictness a blocking first-stage check rather than assuming current header inspection satisfies the approved requirement. Suggestion: retain the instruction to resolve material risks before dependent work.Source: Step 3 Before — approval boundary. Contribution: inspecting the working-tree diff revealed an additional collapsed-selector request in
todo.txt; it is preserved but not silently absorbed into the approved feature. Suggestion: retain scope confirmation.Source: Step 3 Do — Completion Contract. Contribution: the plan includes normal compose entry points, retry, legacy repair, decoder deployment readiness, backup/restore and verified todo completion, preventing UI-only completion. Suggestion: retain.
Redundant/unnecessary instructions
No supported findings.
Uncertain assessments
Source: Step 3 Do — Deliverable and Structure. Observation: eight stages with six mandatory fields plus the contract/risks exceed a conventional printed page despite concise bullets. Suggestion: replace the page cap with a stage-adjusted word budget, or permit a compact stage table; page-length compliance is not claimed.
Source: Step 3 Do — stage sizing. Observation: each stage is budgeted around one hour, but decoder setup and browser coverage remain unproven. Suggestion: retain the one-day bound and return to Step 2 if the initial feasibility stage cannot resolve those dependencies within it. Planning does not establish runtime correctness.
Source: Step 3 phase ordering. Observation: the After instructions were opened during the final inspection before the draft was written, then read again after drafting; no subsequent step was opened. Suggestion: keep phase ordering and defer the first After read until the draft exists on future cycles.
2026-10-14T08:02:46Z — Step 4
Debug mode inherited and retained as enabled. All eight approved stages completed with one summary-bearing commit each after the planning-only commit. No production deployment or merge performed. Completed todo items were staged separately from the user's pre-existing collapsed-selector addition, which remains unstaged.
Necessary/useful instructions
Source: Step 4 Before — Planning Docs Commit Gate. Contribution: approved artifacts and the debug log were moved to the feature folder, links/index repaired, and committed before the summary or source changes. Suggestion: retain; the initial commit is independently reviewable.
Source: Step 4 Do — Stage Boundary Protocol. Contribution: decoder feasibility, server enforcement, client preparation, transport, eligibility, UI, integration and operations each have verification and a stage-scoped commit. Suggestion: retain; this exposed the invalid historical PNG fixture before wiring the uploader.
Source: Step 4 After — Completion Contract verification. Contribution: tests cover ordinary signed thread/reply and QDB entry points, Forte attachment isolation, bypass requests, lost-response retry and backup/restore instead of stopping at a working file input. Suggestion: retain.
Source: Step 4 After — environment verification. Contribution: GD was checked in local CLI and isolated Apache, and WebKit was exercised with native multipart transport after test interception corrupted file bytes. The handoff distinguishes emulated touch layouts from physical devices and local verification from deployment. Suggestion: retain.
Redundant/unnecessary instructions
No supported findings.
Inapplicable instructions
Source: Step 4 After — documentation-only checks. Applicability: this is an application change; runtime, browser and server tests apply. Suggestion: retain the conditional wording.
Uncertain assessments
Source: Step 3 Do — atomic stage sizing. Observation: some stages exceed approximately 50 changed lines, but each stayed below one hour and all eight fit the approved one-day budget. Suggestion: clarify that the time and line-count thresholds are alternatives; preserve the existing emphasis on atomic goals and verification.
Source: Step 4 After — release dependencies. Observation: all image-specific tests passed; the full PHP suite has eight failures reproduced on unchanged main under the same configuration. Suggestion: explicitly permit an evidence-backed baseline-failure comparison rather than implying unrelated failures must expand scope. No physical-device or production-deployment result is claimed.
2026-10-14T11:44:54Z — Step 4 — Revision: native file-picker fixes
Debug mode remains enabled. User-reported Chrome collapse and Firefox selection loss were repaired within the approved uploader workflow. The fix and summary were committed together; the user's separate todo edit is preserved.
Necessary/useful instructions
Source: Step 4 Do — Complete the Contract. Contribution: regression tests now click the actual chooser control on both normal entry points and force the focus/selection ordering with a delayed permission response. Pre-fix assets reproduce collapse and missing preview; fixed assets publish images with empty and nonempty bodies in Chromium and Firefox. Suggestion: retain and emphasize browser lifecycle events, not only programmatic file assignment.
Source: Step 4 Do — Stage Boundary Protocol. Contribution: the fix commit includes the summary and verification results, including cancellation and 80 signing regression checks. Suggestion: retain.
Redundant/unnecessary instructions
No supported findings.
Uncertain assessments
Source: Step 4 After — environment verification. Observation: automated file-chooser interception and explicit focus ordering reproduce the failure, but do not constitute manual testing of OS-specific native dialog chrome. Suggestion: retain browser-specific regression coverage and distinguish automation from manual deployment checks. No new server/deployment changes were required.
2026-10-14T12:20:20.930602+00:00 — Step 4 — Revision: friendly image-only titles
Debug mode remains enabled. User-requested title fallback implemented and committed with focused tests and summary.
Necessary/useful instructions
Source: Step 4 After — final verification. Contribution: verified the shared title helper with canonical image references and preservation of explicit titles and prose; 19 focused tests pass. No signed record mutation or migration is needed. Suggestion: retain scope-appropriate verification.
Redundant/unnecessary instructions
No supported findings.
Inapplicable instructions
Source: Step 4 After — deployment dependencies. Applicability: this display-only fallback requires no runtime configuration or external-system changes. Suggestion: retain conditional applicability.
Uncertain assessments
No supported findings. Browser picker behavior was not changed or re-tested in this title-only follow-up.
